One Servant Leader's Legacy - Many Will Follow

Upon learning of a friend's death, I will take pause to lift up in prayer the departed and surviving family members. Then, in the midst of my prayers, thoughts and emotions - memories emerge. I will take time to reflect and celebrate how this person's life has made a difference and the legacy their life will represent for generations to come.

In those moments, I ponder through a tsunami of thoughts and emotions that converge to create a state of mind which "overwhelms and satisfies my soul."* There are moments of sadness and grief that can overwhelm the senses for the loss of one's physical presence, yet in the same moment other thoughts transcend into a sense of satisfaction, awe and gratefulness for the blessings and life lessons learned which can be attributed to the recently departed.

Al Seiter, husband to Lu Seiter, father, grandfather, great grandfather, friend, mentor to many and servant leader, recently passed away. Al and Lu are founding members of Bethany UMC in Austin, Texas. Countless lives have been impacted and will be for generations to come by Al and Lu's actions to establish a United Methodist Church in Northwest Austin 37 years ago.

Al and his band of brothers and sisters brought forth a place full of love, embraced by the Holy Spirit, to create a refuge from the daily grind of the world. For more than thirty-seven years individuals and families have found love, comfort and healing at Bethany. Cindy and I and our sons are one of those families.

Servant Leaders Grow Others

Al exemplifies the definition of servant leader by the numbers of people who have grown personally and spiritually, but Al's actions go a step further. Al and Lu attracted many other servant-minded followers and leaders. I blogged about one of those leaders, John Griffith, on Veterans Day 2012. John and Al were best friends and I am thankful for how they taught me what makes a successful church family retreat, so people experience God's love. It takes big hearts, many constantly moving hands and feet and lots of really good food. More importantly, over the years, I experienced these men living and leading this way in all aspects of their lives and activities.

Even before Bethany began worship services in a local school, a small group of individuals canvassed the neighborhoods to find out who were Methodists and would be interested in attending a new church. What is unique about this canvassing project is the information was collected on index cards and shared with other denominations, which led to the planting of five other churches in the growing Northwest Austin neighborhoods. To this day, Bethany's leadership continues to reach out to other church leaders in a sense of unity in the community. It's about the Kingdom, not individual denominations.

Bethany's foundation was infused with servant-mindedness, from the very beginning, and when the cornerstone of Christ was laid upon that foundation built by the founding members, a healthy and blessed spiritual community emerged. This community now continues to impact lives throughout the Austin community, Texas and the world.

Servant Leaders Band Together With Other Servant Leaders

While many churches will measure their impact based upon measuring the numbers of people who attend worship - it is in this sense of servant leadership that Bethany extends their metrics to include how those attending Bethany impact others in their homes, neighborhoods, workplace, schools, community and the world. The encouragement is to be servant-minded in all you do with all the people you can, in all the ways you can and in all the places you can. This way of living and serving is attributed to the legacy of John Wesley, founder of the Methodist movement.

Al and Lu and their band of brothers and sisters exemplified Wesley's legacy. Many recall their initial reactions to finding Bethany as it felt like home. It is a place of love, worship, learning, serving and leading - all you would want to be in your home. And today, it is apparent based upon the level of activity, changed lives and spiritual transformations at Bethany - the same sense of servant leadership has been infused into the DNA of Bethany.

Thank you Al, Lu, all founding members and all who have followed in the steps of Al's servant-minded leadership. For many generations to come, lives will continue to find love, comfort and refuge at Bethany, but more importantly they will Experience God's Love, Know Jesus Christ, And Grow In His Image.** In the midst of this experience, people will be inspired to servant-minded leadership and make a difference in ways only dreamed and envisioned by Bethany's Founders.

Leadership Success Predictors: Do You Amplify Others?

Do you encourage others to become greater or do you speak and act in ways that actually discourage others? The key metric of a servant leader is: Has your influence helped others grow and develop themselves personally and professionally? Are people better off knowing and working with you? Are others accomplishing their goals, objectives and dreams by being associated with you?

Amplify is defined as making something become greater in scope and stronger. Pixar's Randy Nelson reveals the top four predictors that determine if you and your team amplify others. This ten minute video is worth your time.

After watching the video, here's a quick way to self-assess your ability to amplify others:
  • Depth of Experience: What is something you have truly mastered? And, how does this mastery demonstrates your ability to achieve mastery in other things?
  • Breadth of Knowledge and Experience: Are you more interested in other people and how things work or do you speak and act in ways to make yourself interesting to others?
  • Quality of Communication: How well do others understand you? When you do speak, do others tell you they have a better understanding of a situation?
  • Create a Collaborative Environment: Do you create an environment that promotes authentic collaboration versus people just doing the basics to cooperate with one another. Is the team creating new possibilities? 
  • Bonus - Question to Statement Ratio: What is your question to statement ratio? Do you speak out your ideas more than you ask questions to understand others?

What's Your Lifetime Value Potential?

What Do Your Choice Of Words Reveal About Your Leadership?

How much do you pay attention to the words you think, speak and write? Highly capable leaders will be aware of the words they use as they craft the various messages they have to deliver throughout their day.

How much do you pay attention to the little words? For example, I-words, we-words and you-words. Interestingly, these little words can reveal your psychological state and how you view your leadership status in a group of other leaders. 

The little words referred to as 'function words' by James W. Pennebaker, PhD of Psychology at the University of Texas at Austin,* may ultimately reveal your genuine thoughts, feelings, motivations and to what degree you connect with your audience. Dr. Pennebaker makes this observation from his research:

"High-status people use we-words and you-words at high rates and use I-words at low rates. In fact, this same pattern emerges when people are chatting with each other on the Internet."**

If you catch yourself in a room of leaders and notice you or someone is saying, "I did this... or I've done this... or this is who I am, etc.." this individual may be nervous about being the room of other leaders and trying to prove something.

The research has also proven this holds true through internet communications, as well. Look back over some of your communications by email or online conversations. If you consider someone to be of higher status than yourself, you might notice you have used more I-words. Likewise, if you are communicating with an employee you most likely have used more we-words and you-words. For fun, look at your LinkedIn invitations you receive and send. Which ones have more I-words?

This just touches on the extent of this interesting research into how language reveals more about us than we know. I tend to think of it as the body-language of language. The little words can reveal more about us than all the nouns, verbs, names, adverbs, etc... we put our primary focus.

This knowledge can help leaders to more quickly understand themselves and the people they work with. And, most importantly, be another tool in your coaching-mentoring development toolkit.

Your Blog Can Predict Your Success Or Failure


How you write and the words you use can make a difference and predict your success or failure in achieving your goals. Do you really want to make a change in your life to achieve greater success? How about lose weight, make more money or check an item off your bucket list?

Blog about your personal goals. Not just listing your goals, but write and talk about how you feel whether or not you are achieving your goals.

Cindy K. Chung*, Dept of Psychology at the University of Texas at Austin, researched bloggers writing styles in reference to losing weight. The research found that bloggers who wrote about their attitudes, feelings and emotions were more successful at losing weight than bloggers who wrote about their food intake.

I know this sounds very counter intuitive, but consider this. Think about the success people have when they fully engage in a mastermind group, roundtable of like minded professionals or Plus Your Life, Google community.

Participants will initially set their goals and then begin discussing their practices, disciplines and emotions relative to the process of achieving those goals. Apparently, the research shows that people who do this in their blogs are more successful in achieving their goals.

If you are really serious about achieving your goals, stop making daily lists of what you are doing and start writing about your feelings and emotions about it. Better yet, write about it and talk about it with your friends. And, the more frequent you do it, the faster you achieve your desired results.

Funny story: My wife used to weigh herself every morning. The scale was next to the breakfast table where our youngest son, then age 5 (now 19), had observed his Mother doing this. One morning, he asks, "Mom, why do you weigh your feet every day?" After that, it became less important to weigh herself everyday and she moved the scale back to our bathroom.

Purpose-Driven vs Results-Driven Leadership

I have just launched a new Google+ Community on the topic of Servant Leadership. Please check it out. All are invited. This blog provides some background for the Community as to the tag line for the community 'Purpose-Driven Leadership'.

The xy graph below, which is called a ZMap, is an infographic that presents how two primary concepts, when viewed with a 'Both/And' thinking perspective will reveal and release new possibilities and untapped potential. The two concepts in the ZMap below are 'Leadership Competencies' and 'Servant-Focus'. This shows how a Purpose-Driven leader should strive to maintain both Leadership Competencies and Servant-Focus thoughts, at the same time. The ZMap can act like a 'one page book' for helping a leader think though all the various situations and challenges they face in their leadership role.

I have found when a ZMap is presented to someone, it provides a framework for a more engaging and synergistic conversation. Two or more people can quickly get on the same page and begin to create new alternatives. Likewise, for an individual, they will find themselves thinking through different scenarios and situations much differently than if they considered the two concepts to be separated from the other. 

Thinking things are separated is called 'Either/Or' thinking. This is when the individual says a leader can either be a results-driven leader or a purpose-driven leader. They cannot be both at the same time. The 'Either/Or' thinker severely limits new possibilities for personal and professional growth. Who do you know who thinks like this? Often their comments may sound like "it is either black or white. There is no gray or in between." 'Either/Or' statements and thinking can kill any chance for an innovative process to create new possibilities.

Take a moment to notice your thoughts. Which thinking style are you using? Also, notice in your next conversation with someone. Are they making 'Either/Or' or 'Both/And' comments?

Purpose-Driven versus Results-Driven Leadership

'Both/And' thinking is an essential skill for a purpose-driven leader. Yet, a leader without clarity as to their purpose is like a ship without a rudder and the ship is full of people for which the leader is responsible. Because the leader has no clear direction or purpose, they are prone to 'Either/Or' thinking. This is obviously not in the best interests of the people on the ship. The leader is likely to toss the person, who knows how to build a rudder, off the ship due to some emotional whim by the leader. 

A results-driven leader in most organizations can get by without a clear purpose based upon their performance, as long as things are going well. The moment things start to go wrong, which at some point something goes wrong, a leader without a purpose is only operating with half the ZMap, below. They have only their leadership skills and capabilities and they have limited capacity for dealing with change and uncertainty.

A leader without a clear purpose depends upon performance. You could say they are 'results-driven' instead of 'purpose-driven'. Without a purpose, this leader sits on a two-legged stool. It requires much more work by the leader to keep everything in balance. Thus, when something gets too heavy on one side, the leader and all topple over. You know this type of leader. As long as things are working well, it appears as if the leader can do it all. They amaze everyone with their skills of balancing on the two-legged stool and juggling a dozen balls. When this leader starts to topple, the ship sinks fast.

The purpose-driven leader can also be results-driven because they operate with the whole ZMap. They sit upon a four-legged chair. They have much more stability, flexibility and capacity to deal with all the uncertainty when things go wrong. They have the time to assess the situation and adapt by making appropriate changes in people and resources to deal with the challenges. The purpose-driven leader has both capabilities and the capacity. 

Over the past three years, during the economic crisis, we have seen many of each type of leader. I'll assert the leaders left standing had clarity about their purpose or they figured it out very quickly. And, the results-driven leaders are in recovery and hopefully they are figuring out how to become a purpose-driven leader.

Are You a Results-Driven or Purpose-Driven Leader?

Look at the ZMap and think about which quadrant best describes who you are and where you are in your leadership role. Think of this ZMap like a roadmap and this quick self-assessment helps you plot where you are. When you know where you are on a roadmap, it becomes much easier to start planning your journey to get to where you want to be.

You can use a ranking from 1 to 6, where '1' is you have just started developing and '6' is you are highly experienced and have mastered the quadrant. Rank yourself for each quadrant.

  1. Practices and Disciplines: How consistent is your attitude,emotions and behaviors? Do these establish solid and highly productive habits for you?
  2. People and Principles: How would you rank your ability to maintain a focus on the needs of others? Include in this rank your clarity for your personal core values and how consistent you model your values and principles in all your relationships. How often do your principles act as a guide or compass for your leadership decisions?
  3. Process and Performance: Rank the consistency of the organization's processes and the sustainability of performance. Are processes clearly identified and defined such that they produce consistent, predictable results?
  4. Purpose-Driven Leader: Rank the level of positive impact and influence you have on the growth and development of others and making a difference. Are people, the community and world better off because of your leadership? How well defined is your purpose or calling? How consistent do you model and express your purpose in your daily life and leadership practices?

Score:

    • 4-8      Practices and Disciplines
    • 9-12    People and Principles
    • 13-20  Process and Performance
    • 21-24  Purpose-Driven Leader

It makes no difference which quadrant you find yourself. Remember, it is like a roadmap. Knowing where you are makes it easy to set the course for the next part of your journey. The important thing is to be honest with yourself and be determined to make the changes to make yourself a better Purpose-Driven leader.

Entrepreneurial Leaders Do What Matters

These are times of rapid change, uncertainty and opportunity that call forth leaders with a deep desire to make a difference and leave a lasting legacy in business, community, church and government. People want to be part of something that matters. Yet, the challenges of getting others willing to confront the issues at hand and execute workable solutions require leaders who have the adaptive capacity to get others on the same page and moving in the same direction, at the same time. Leaders must have a deep understanding of what it takes to be highly effective and influential leaders. 

Leadership is no longer about declaring the vision or direction and then looking to see who is following and then focus on those who follow. This is a time for leaders to embrace the heart of a servant and spirit of the warrior. Authentic servant leaders observe all that exists around them and apply what they learn to develop a deep understanding of the art and science of leadership. Each must put forth the required time and effort to make themselves authentic servant leaders with a clear focus on others and set the course for things to come. Great leaders throughout history maintain a sense of providence as to who they are, where they are and what they are called to do. The opportunity, like no other time in history, is the possibility to create a world great leaders throughout history have desired to make reality.

Those who choose to pursue this leadership opportunity quickly realize the process to become an authentic servant leader involves reconciling immense personal and professional challenges. Change becomes a way of life. Leadership is a self-development process that requires daily attention as society requires leaders to have a servant-focus, be of solid character and maintain high standards in leadership practices and principles. Leaders are expected to continually learn and with a trusted mentor become a highly capable leader who knows themselves, cares about people and has a deep understanding of the business or organization they steward. 


For those leaders who answer this call into servant leadership, the Servant Leader Framework serves as a highly effective methodology for thinking and processing through all the situations, possibilities, challenges, changes and complexities of leadership.

This xy graph or ZMap becomes a ‘one page book’ for those who desire to know and understand who they are as an entrepreneur and servant leader. This simple xy graph provides clarity and focus on what to do to get to where you want to be. The challenge for entrepreneurs is reconciling their desires for success with doing good to make a difference. For those entrepreneurs who can stay focused on both success and doing good at the same time will know what it means to go from success to significance. It is possible to have it all. The Servant Leader Framework Series (A Lasting Legacy)

Several previous blogs have been about building your legacy. This next series of blogs focus on what I believe to be the most rewarding ways to build a sustainable legacy that makes a difference.

Based upon my experience and the numerous leaders I know and have coached, those who truly decide to be authentic servant leaders experience all the best of life and success. Not to say there aren't challenges, setbacks and failures. Bad things do happen to good people. Yet, that's life and if you are truly committed to building a sustainable legacy, becoming a servant-minded leader, in my opinion, is the only way to make it happen.

I've recently begun polishing off a book project I began in 2008, which for a variety of reasons got delayed. Priorities changed pretty quickly when my wife was diagnosed with breast cancer. Today, she is incredibly healthy and a three plus year survivor. As we got back into more normal life, in late 2011, I got busy with a couple of authors (one of which is my wife) to publish the first three books of the ZFactor series of books, which we wrote and published in ten months. Now, my five year old book project is calling loudly to be completed.

"The Servant Leader Framework" is actually the foundation for the ZFactor Coaching Methodology used in all ZFactor books. Each book focuses on a specific market niche and each author is an acclaimed industry expert. The premise is simple in the books:
  1. Successful people think and act differently.
  2. You are what you think. (Thought + Action = Result) Change your mindset, change your life.
  3. Thinking is a skill that takes practice and coaching to reveal and release your full potential.
  4. When you know who you are, where you are and what to do - you make it happen. (the books reveal a series of defining characteristics of success).
  5. A xy graph is utilized as the power tool to accelerate getting focused and staying focused on the right things at the right time with the right people to achieve goals and objectives.

What You Think Determines Your Legacy. Where Are You?

You are here. Welcome. Not to be flippant with you, but you are here, right now. Thank you for being here and taking some of your valuable time. I promise to create some value for you.

What are you thinking and saying to yourself, right now? What will you be thinking, saying and doing when you finish reading this? Will you stop reading here and go on about your day or will you take another few moments that will make a difference for you and your legacy?


60,000 Thoughts a Day

You have 60,000 thoughts a day. What percentage are positive and what percentage negative? How many of those thoughts are focused on where you are and who you are being now? 

How will you spend your day? What will be your dominant thoughts and actions throughout the day? At any moment, you can take a breath and check in on your thoughts and what you are saying to others. And, you can choose to make appropriate changes that work for you and others around you.

You are what you think. What you think influences what you do and what you do determines where you are. On a scale of 1 to 10 how does where you are now represent where you want to be and ultimately your legacy? 10 being you are definitely in your sweet spot.


Thinking is a Skill - Needs to be Developed

This is not rocket science, nor is it some new age mumbo jumbo. Thinking is a skill to be learned and developed. How would you rate your ability to think about what you want to think about? How often does someone's statement or some comment on TV make you react with a statement that just flies out of your mouth like someone pushed the Play button on a video? 


3 - 3 - 3

Before you speak think 333.
  1. Count to three (3).
  2. Have you said what you are going to say three (3) times or more?
  3. Will what you say make a difference three (3) minutes from now, three weeks, three months, three hundred years...?
Take the next few moments and notice how many of your thoughts are influenced by some external stimulus. If the majority of your thoughts and what you say are stimulated by external sources, you have not developed your most valuable asset - your thinking skills.

Think of a time when you intentionally shifted your thinking from negative to positive. Learning to shift your thinking from inside is not only a good skill to develop, it is the most essential skill necessary for achieving your goals and ultimately leaving a legacy that makes a difference.


Thought + Action = Result

If you want to know your past thoughts and actions, simply assess where you are now, your results. If you want to change your future results, change the way you think and the actions you take. What thoughts and actions will give you the results you want? 

It really is this simple and it takes real intention and work to make it happen.

What you think will determine your legacy.

Glowing Embers - A Little Idea Sets Off a Roaring Fire

I love to play with a good campfire. I love everything about getting the campfire started - that's probably why I've done so many start-ups and love working with folks making something new happen.

I've got some great stories about building campfires in all sorts of weather conditions, but the absolute best memories are all the friendships made and deepened around a good campfire. I'm an Eagle Scout, my two sons are Eagles, as is an older brother and many other friends - all Eagle Scouts. So, between Scouts and all the other camping trips I've done as an adult, I've built a fair number of campfires. And, will be doing that this weekend as we head out for a campout with good friends. Some gourmet cooking, great wine and a good campfire to get warm and cozy.

A well built campfire starts with good dry bits of kindling. I've seen many novices take a little paper, add some big pieces of wood on top and set a match to the paper. When the paper quickly burns out they look for more paper or lighter fluid and give it another go. The best method is to start tiny, then a couple of small twigs and then little bit bigger twigs. As a flame gets going, add a bit bigger twigs and then some small sticks - until you hear the snap and crackle of the sticks. You've now got a fire to begin building. Just like anything else, you always have to start small, first.

There's something magical about a good campfire. People are drawn into the campfire, especially as it burns down to the glowing embers. My wife loves to imagine herself being small and walking through an ember forest. A good campfire left undisturbed overnight, will be ready to fire up in the morning. Initially the embers are covered with a light gray ash, yet with a little kindling and a few puffs on the glowing embers, a bit of smoke appears and then a flame. I love to watch small children and even some older adults as they see a new fire be born, with just a little bit of effort.

So, it goes with Glowing Embers. They may be covered with a little ash, but give them a kindling of an idea and a little bit of breeze and they can burst into a raging campfire, once again. Get those fires a'ragin'.

Glowing Embers Refreshed

Updating this blog post for folks in APE: Authors, Publishers, Entrepreneurs Community. I highly recommend you check it out if you have not joined the community and you are an aspiring or accomplished author.

I have noted several postings in the community about having a book in me or I know I want to write a book, someday. Maybe this will give you a little perspective and inspiration to get 'er done.

A Glowing Ember defines people who have genuinely lived with "fire in the belly" and have sustainable success to prove it. Their stories of success inspire others yet the challenges they have overcome astound and leave you in a sense of awe and wonder for how they did it. They have lived through those times when their "fire in the belly" consumed all of them - body, mind, heart, and soul. Many have endured a crucible life event, some medical, others physical and mental. In the midst of this time of "personal quest" or "crucible" they expanded their capacity and capabilities for doing good while pursuing their dreams and passions. And now, many of these once "fire in the bellies" driven to accomplish big goals have become glowing embers covered by a fine dust of ash. Whether by their choosing or a society slowly learning to honor and respect this vast wisdom, knowledge and expertise available for achieving greatness, only imagined. Herein lays a vast untapped human and spiritual potential never seen before and ready to become a roaring fire again.

A light breeze blowing across these glowing embers can ignite forest fires of possibilities for doing good, contributing to and serving others. The release of this potential has been longed for by all of humanity and imagined as possible throughout all history. It is no longer the dreams of prophets and writings of the philosophers. These possibilities for doing good for others have become the reality within every neighborhood, workplace, place of worship,  and school across the entire planet. Many of these Glowing Embers are fully engaged in this fast paced techno-mobile world and glowing ever brighter - attracting the attention of authentic leaders. Others may need an authentic leader to recognize them and be that light breeze of encouragement to bring forth their untapped potential.

Throughout all history, Glowing Embers are the mark of an aging and maturing population. The distinction today is the vast numbers of Glowing Embers who are healthy and highly capable with the wisdom and capacity to imagine the possibilities and take the necessary actions to make it happen. They envision and embody a sense of servant-hood, mentoring, and servant-leadership. All the traits, behaviors and characteristics truly recognized as essential for creating value. They expect to continue to be actively using knowledge, skills, and expertise they have acquired over a lifetime and they are continually learning. It is who they are, where they are, what they do and have always been.
